When organizations decide to adopt AI, the conversation almost always starts with productivity. How can we move faster? How can we do more with less? Those are valid questions, but they're not the right place to start.
The right place to start is security. Not as a checkbox. Not as a policy someone reads once. As a real, working understanding of what's at stake when AI tools enter your workflows.
Why security comes first
Every AI tool your team uses processes information. Some of that information is sensitive: client data, internal documents, strategic plans, personnel records. The moment someone pastes confidential content into a public AI tool, the damage is done. There's no undo button.
Security isn't a constraint on AI adoption. It's the foundation that makes adoption sustainable.
Starting with security does something else, too: it signals to your team that leadership is taking this seriously. That this isn't a "figure it out yourself" initiative. It builds trust, and trust is what makes people willing to learn.
What the first conversation looks like
It doesn't need to be complicated. The first security conversation covers three things:
1. What can and can't be shared. Which categories of information are off-limits for AI tools? Where are the lines? Make them clear, concrete, and easy to remember.
2. Which tools are approved. Not every AI tool handles data the same way. Some train on your inputs. Some store them. Some don't. Your team needs to know which tools are safe to use, and which aren't.
3. How to design secure workflows. It's not enough to say "be careful." People need practical patterns: how to use AI without exposing sensitive data, how to encrypt outputs, and how to build security into every step rather than bolting it on after.
Security as culture, not compliance
The goal isn't to scare people away from AI. It's to build a culture where security is second nature, baked into how your team thinks about every workflow they design. When security is the first conversation, everything that follows is built on solid ground.
